Non recursive update with subrepo's

It is not a proposal, but a fact. I use it daily without problems. I know the scenarios you hint on quite well, and my opinion is that in these scenarios Mercurial still does the right thing from a development standpoint, IF you use subrepos the way they are meant to be used.

The guestrepo extension covers a totally different use-case IMHO, namely the one where you want to code against libraries in a continuous integration style. It is where most people come to the idea to make .hgsubstate accept branch or bookmark names.

I've tinkered with the idea (and the guestrepo extension) myself and find it now to be a misguided (and even dangerous) concept. If you need such techniques, you are better off with either make-process or loose coupling of repositories in connection with a strict CI-server based workflow. YMMV, or course.
